rūva: Continuous Lactate Intelligence for Elite Endurance Athletes

EXECUTIVE SUMMARY 

Elite endurance athletes and their coaches rely on blood lactate measurement to define training zones, set threshold targets, and make real-time pacing decisions. The gold standard, a finger-prick blood draw analysed by a handheld lactate meter, is accurate but discontinuous, invasive, and disruptive: it produces a single snapshot every fifteen to thirty minutes, requires a technician or training pause, and delivers no live signal during the session itself. rūva is a continuous lactate intelligence platform that eliminates this gap. It combines a minimally invasive microneedle wearable patch with an intelligent software platform to deliver real-time lactate curves, threshold-crossing alerts, and training-zone guidance, streamed live to the athlete's sport watch and the coach's dashboard simultaneously. The venture was developed and validated during the WU Vienna Start-Up Garage course in Summer Term 2026 by a five-person interdisciplinary team. 

Goal 

The goal of rūva is to make continuous, blood-accurate lactate monitoring a standard part of elite endurance training, as ubiquitous and trusted as heart rate monitoring is today. In the near term, the venture targets professional endurance athletes, sports institutes, and professional teams in cycling, triathlon, and rowing across Europe, where the precision of threshold-based training is most commercially and competitively consequential. The addressable market is substantial: a total addressable market of $8.7 billion in the global sports performance wearables segment, a serviceable addressable market of €100 to €130 million across the professional endurance ecosystem, and a serviceable obtainable market of €19 to €22 million within rūva's initial European focus. The business model combines a one-time hardware commission, a recurring consumables stream and a SaaS subscription, targeting EBITDA positivity by Month 18. 

Methodology 

The team applied a lean startup methodology centred on iterative hypothesis testing across five business model versions. Customer discovery was conducted through five structured expert and coaching interviews (including Roland Pils of Cycling Austria, Robert Michlmayr, and David Nader), an athlete survey with 42 professional and semi-professional endurance athletes, and a coach and sports institute survey with 10 respondents. Three core hypotheses were tested: sensor acceptance, the coach as the primary decision-maker, and sports institutes as the right first channel. H1 and H3 were fully confirmed; H2 was partially confirmed, revealing a joint decision-making dynamic in individual contexts. Alongside primary research, the team conducted secondary research into the competitive landscape, regulatory environment (EU MDR 2017/745), and biosensor technology. A Figma software prototype, comprising an athlete-facing Garmin watch integration and a coach-facing iPad live session dashboard, was developed across three iterations and used actively as a research instrument in the expert interviews to elicit concrete feature feedback and validate the dual-interface architecture. 

Results 

Primary research confirmed strong product-market fit signals: 94% of athlete survey respondents indicated willingness to wear a minimally invasive microneedle patch in exchange for blood-level accuracy, and every expert named the absence of a live metabolic signal as the key gap in existing tools, unprompted. The competitive analysis identified a structural white space: every continuous lactate competitor uses sweat or interstitial fluid (sweat-blood correlation: rho = 0.36), while accurate devices remain spot-only. rūva is the first concept to combine blood-level accuracy with a continuous wearable form factor, positioned exclusively for elite endurance performance. The software prototype validated the dual-interface architecture and four design hypotheses through expert feedback. The financial model projects EBITDA positivity at Month 18 under the base case, with cumulative cash of approximately €1.3 million at Month 36, sufficient to fund European expansion and US market entry without an institutional raise. In the worst case, a seed investment of €150,000 to €200,000 is sufficient to sustain operations through the full 36-month horizon. The next critical milestone is securing a hardware manufacturing partner to initiate CE Class IIa certification and co-development of the biosensor, which will unlock the transition from software prototype to a fully integrated continuous lactate intelligence product.
